The Challenge
Icontact has been a trusted name in email marketing for small and mid-sized businesses since 2003, but longevity was not protecting their organic position. The email marketing software category had become one of the most competitive in SaaS, with Mailchimp, Klaviyo, HubSpot, ActiveCampaign, and Constant Contact all deploying aggressive content and link-building programs. Icontact’s organic traffic had declined 41% over three years, with losses concentrated in the high-commercial-intent queries that drive trial signups and demo requests.
Technical performance was a significant contributor to the decline. Core Web Vitals were failing on all three metrics: LCP averaged 6.1 seconds, CLS was 0.28, and INP lagged at 380ms. A Google Page Experience update had hit Icontact’s rankings particularly hard, and the team lacked the engineering bandwidth to prioritize performance fixes alongside product development. The content library had not been refreshed systematically in two years, with ranking pages containing outdated statistics, missing schema, and thin word counts.
Most critically: Icontact had no comparison content. In a market where buyers explicitly search “Mailchimp vs Icontact” and “best Mailchimp alternatives,” Icontact was absent, leaving the narrative of their competitive positioning entirely to third-party review sites.
Our Approach
We ran three simultaneous workstreams: a Core Web Vitals emergency remediation, a content refresh and quality program for existing ranking pages, and a net-new comparison content buildout. The CWV remediation was treated as a 45-day sprint: we identified a render-blocking third-party chat widget as the primary LCP culprit, implemented lazy loading for below-fold imagery, and worked with Icontact’s engineering team to defer non-critical JavaScript. Within 45 days, LCP had dropped from 6.1 seconds to 2.3 seconds and CLS resolved to 0.07.
The content refresh program systematically updated Icontact’s top 80 ranking pages, adding current statistics, deepening practical guidance sections, and deploying FAQPage and SoftwareApplication schema. We also built a 200-term email marketing glossary that captured definitional queries and built topical authority. The comparison content track built nine head-to-head comparison pages, each structured for AI Overview eligibility with direct-answer verdict sections and balanced evaluation frameworks.
Key Initiatives
- Reduced LCP from 6.1s to 2.3s and CLS from 0.28 to 0.07 in a 45-day CWV remediation sprint
- Refreshed 80 existing ranking pages with updated content, expanded depth, and schema deployment
- Built 9 competitor comparison pages targeting “Icontact vs.” and “best [competitor] alternative” queries
- Created 200-term email marketing glossary for topical authority and internal link equity
- Deployed SoftwareApplication, FAQPage, and Review schema across all commercial and comparison pages
- Launched quarterly content refresh program to maintain freshness signals on all ranking pages
The Results
Core Web Vitals passage rate across priority pages improved from 12% to 89% within 60 days of the remediation sprint. Within 90 days, 34 commercial pages that had dropped during the Page Experience update had recovered to or above their pre-decline positions. Total organic traffic grew 174% from the program baseline over 12 months, reversing three years of decline. The comparison pages collectively drove 28% of all organic trial signups within 6 months of launch.
The email marketing glossary generated 41,000 monthly organic sessions within 9 months, with 12% converting to email capture. Demo requests from organic grew 162%, with comparison page visitors converting at 3.4x the rate of general blog visitors. Icontact was named in 31% of relevant AI Overviews for email marketing comparison queries.
“We had accepted organic decline as a fact of life in a competitive market. SaaS SEO rejected that premise and proved it wrong in 90 days with the CWV work alone. The comparison page strategy changed how we show up in the moments when buyers are actually making their decision.”
